    Your first 30 minutes

    Do the first two steps before the kickoff meeting. The rest happens on the call. Thirty minutes of setup beats days of “wait, who had the bibliography?”

    Before the meeting

    1. Create an ateam (e.g. "ECON 301 Final Project") and invite every teammate.
    2. Post the rubric or brief in group chat so everyone arrives with the same source material.

    In the meeting

    1. Start a kickoff video call from the team header. Teammates who miss the start can join from the message that appears in group chat.
    2. Agree on the final deliverable, who owns each workstream, and the hard deadline. Post a short summary in chat so late joiners and the AI pod share the same brief.

    4. Create one task per workstream, each due before the final deadline.

    The project lifecycle

    Whether the project lasts two weeks or a semester, it moves through four phases. Chat, tasks, and video calls play different roles in each.

    Kickoff (first two days)

    Agree on scope, roles, and milestones before anyone goes heads-down.

    When to video call vs. stay async

    Every ateam includes built-in video calling. Tap the camera icon in the team header to start a call. Every teammate can join, and a join message appears in group chat so late arrivals are one tap away. If a call is already active, the button joins that room instead of starting a new one. Video is for humans on the project; @mention the AI pod before or after for drafts, research, and reminders.

    • Monthly: Officers start a video call to align dates across events; day-to-day work stays async.
    • Ongoing: Radar sends ticket-deadline reminders to the whole team.

    Roster changes mid-project

    Someone joins late

    Invite them to the ateam. They read chat for decisions and scan the board for open tasks. @Vera can draft a short “here’s where we are” welcome. Reassign unstarted work on the board so ownership stays visible to everyone.

    Someone stops responding

    Move their In Progress tasks to unassigned. Post in chat which cards need owners. A @Radar reminder before the next checkpoint is a natural moment to redistribute.

    Common mistakes

    • Too many tasks, too early. Forty stale cards are worse than eight current ones. Start with major deliverables; add sub-tasks when execution begins.
    • Assigning Cora before the outline exists. Gate creative tasks behind a Done requirements or outline task. First passes are fast; moving briefs create rework.
    • Treating AI output as final. Nola summarizes; humans verify. Cora drafts; humans edit. The pod accelerates the group; it does not replace sign-off.
